Prioritizing enterprise-wide initiatives through portfolio optimization
We helped an Organizational Effectiveness (OE) group develop a pragmatic process for the alignment of strategic objectives and business-critical modernization initiatives.
The Situation
The OE group of major pharmaceutical company was concerned with resourcing and prioritizing its enterprise-wide initiatives, as well as with effectively communicating their value to the organization. The group was constrained by its inability to effectively measure the impact of initiatives and to plan for future needs.
The Satori Solution
Our analysis spanned the life cycle of OE initiatives. It included identifying business improvement opportunities, generating plans to address them, prioritizing projects and deploying the resources to execute them, and assessing outcomes and value.
Our portfolio optimization approach assisted the client in selecting appropriate value metrics and assessing each initiative against agreed success metrics. The metrics improved prioritization and budgeting of initiatives, resource assignment and delivery timelines.
We also developed a framework consisting of three core processes – Project Proposal, Portfolio Prioritization, and Capability Management – which ran in parallel in order to ensure activities were intertwined. The framework enabled the synchronization of the project proposal process, established value objectives and capability requirements, aligned projects to critical enterprise-wide outcomes, and assigned appropriate resources based upon capability requirements and roles.
The Results
The OE group was able to clearly link its initiatives to Senior Executive imperatives through the effective communication of outcomes and value. We also helped the group improve operational efficiency through the precise articulation of capability needs and better definition of roles and responsibilities.
